Why Most Professional Services Firms Are Leaving Revenue on the Table

At Domestique, we assess RevOps maturity across five interconnected pillars: Strategy, Process, Technology, Data, and Enablement. For professional services firms, these pillars don't operate in isolation — a weakness in one creates drag across all the others. A firm with great technology but no clear strategy will automate the wrong things. A firm with strong process but poor data will make confident decisions on bad information.

This checklist is structured around all five pillars. Within each one, we've focused on the areas that matter most for PS firms specifically: pipeline management, client handoffs, retention and expansion, and the emerging challenge of AI readiness.

Use it as a diagnostic, not a report card. The goal is clarity about where to focus next.

  • 2 — Fully in place and working well

Each pillar contains five items, for a maximum of 10 points per section and 50 points total. At the end, add up your scores to find your maturity stage and the highest-leverage actions for where you are right now.

Be honest. The point isn't to feel good about where you are, it's to know where you actually stand so you can prioritize the right moves.

The Five Pillars

Pillar 01: Strategy

Do you have a clear, shared plan for how revenue gets generated, retained, and grown?

RevOps strategy means more than having a sales plan. For professional services firms, it means knowing which clients you're targeting, what you're selling them, how you're expanding relationships over time, and how AI fits into your growth model. Without strategic clarity, everything else, process, technology, data, gets built in the wrong direction.

Pillar 02: Process

Are your revenue-generating activities documented, repeatable, and actually followed?

For PS firms, the most critical processes aren't always in the sales team — they're at the intersection of sales and delivery. A broken handoff, an inconsistent onboarding experience, or an ad hoc renewal conversation can undo months of business development. Strong process is what turns individual effort into organizational capability.

Score each item 0, 1, or 2:

  • [ ] There is a documented, repeatable process for handing off from sales to delivery

  • [ ] All deal context, scope, pricing, key promises, stakeholder map, transfers to the delivery team at close

  • [ ] The client receives a clear kickoff experience within 48 hours of contract signing

  • [ ] We have a formal process for identifying and pursuing upsell and expansion opportunities within active accounts

  • [ ] Post-project reviews are conducted consistently and feed learnings back into the sales process

Pillar 03: Technology

Is your tech stack actually supporting revenue growth, or just adding complexity?

Most PS firms are either under-tooled (relying on spreadsheets and inboxes to manage pipeline) or over-tooled (paying for platforms nobody uses consistently). The right technology question isn't "what tools do we have?", it's "are the tools we have configured to support our process, used consistently by our team, and generating reliable visibility into our revenue?"

Score each item 0, 1, or 2:

  • [ ] We have a CRM that is actively used as the single source of truth for all pipeline and client data

  • [ ] Our pipeline stages are clearly defined in the CRM and the team uses them consistently

  • [ ] Delivery teams have visibility into the CRM (or a connected project tool) from day one of an engagement

  • [ ] We use at least one AI tool to accelerate business development activities, content, research, or outreach

  • [ ] Our tools are integrated well enough that data doesn't have to be entered manually in more than one place

Pillar 04: Data

Do you have the right data to make confident decisions, and is it clean enough to trust?

For professional services firms, data discipline is often the biggest gap. Contact rot is fast: clients change roles, referral networks shift, and key relationships go untracked. Pipeline data is inconsistent. Retention metrics don't exist. And as AI becomes a bigger part of how firms operate, the quality of your data determines the quality of everything built on top of it.

Score each item 0, 1, or 2:

  • [ ] All active clients and prospects have complete, up-to-date records in our CRM

  • [ ] We tag contacts by segment, service line, and relationship type (buyer, champion, influencer)

  • [ ] We forecast revenue monthly with at least 80% accuracy, using data we trust

  • [ ] We track Net Revenue Retention (NRR) and deal velocity metrics and review them regularly

  • [ ] Our CRM and project data are clean enough to power AI-assisted forecasting or reporting

Pillar 05: Enablement

Does your team have what they need to execute, consistently and confidently?

Enablement is the pillar that makes everything else stick. It's not just about training, it's about making sure your people know the strategy, follow the process, use the technology correctly, and trust the data. For PS firms, enablement also means building the habits and rhythms that turn good intentions into reliable execution: regular pipeline reviews, structured referral asks, and a shared understanding of where AI can help and where human judgment must lead.

Score each item 0, 1, or 2:

  • [ ] We have a clear process for logging client interactions, calls, emails, and meetings, and the team follows it

  • [ ] We run a consistent pipeline review rhythm with a standard format and clear ownership

  • [ ] We have a referral program, or at minimum, a repeatable ask for introductions built into our process

  • [ ] Our team has a shared understanding of where AI can support their work and where human judgment must lead

  • [ ] We have documented our firm's data and AI usage policy for client-facing work

As you review your scores, pay attention to where the gaps are, not just the total. A firm that scores 8 on Strategy but 2 on Data is in a very different position than one with even scores across the board. The pillars where you score lowest are almost always where the highest-leverage work lives.

What Your Score Means

0–20: Foundation Stage

Core RevOps infrastructure is missing or inconsistent across multiple pillars. Growth is happening despite your systems, not because of them. The good news: you don't need to fix everything at once. The highest-leverage moves at this stage are about establishing the basics that everything else builds on.

Where to start:

  • Clarify your ICP and revenue strategy so every downstream investment goes in the right direction

  • Standardize your CRM, define fields, pipeline stages, and data entry norms, and enforce them

  • Document your sales-to-delivery handoff process, even if it's just a one-page checklist for now

21–35: Building Stage

You have the foundations, but inconsistency across the five pillars is creating invisible revenue leaks. Your team is likely working around broken processes rather than through them. The focus at this stage is on tightening what exists and building the habits and rhythms that turn good intentions into reliable systems.

Where to focus:

  • Audit your CRM data quality and close the gaps, incomplete records are costing you more than you think

  • Introduce weekly pipeline review rituals with a consistent format and clear ownership

  • Build a repeatable expansion and referral motion so growth from existing clients becomes predictable

36–50: Scaling Stage

Your RevOps function is a genuine competitive advantage across all five pillars. You have the infrastructure, the habits, and the data discipline that most PS firms don't. Now is the time to layer in AI and prepare for the next stage of growth before your competitors catch up.

Where to invest:

  • Identify where AI can accelerate your business development and delivery workflows without introducing risk

  • Build predictive forecasting using your historical data, you finally have enough clean data to do it well

  • Formalize your RevOps function with a dedicated owner or external partner to sustain what you've built
