CRM Migration and RevOps Project Work for B2B SaaS Teams

Some problems don’t need a retainer. They need a senior operator, a defined scope, and a clear deliverable. We scope it, build it, and hand you something your team can run without us (unless you really want to keep us around).

Scoped Projects, Defined Deliverables

  • 01. CRM Migration

A full migration between CRM platforms, everyone’s favorite “cross-functional initiative” (cue the eye roll). Before we touch an export file, we define the business rules the new system has to enforce: data model, object and field strategy, customer journey, sales process, renewal process, pricing and quoting process, lead management process, attribution model strategy and lifecycle definitions. Migrating data without first defining the rules is how you replicate old problems in a new platform, on a longer timeline and at higher cost.

    COMMON TRIGGERS

Platform switch, post-acquisition consolidation, an existing implementation that never got traction

  • 02. CRM Implementation and Cleanup

A greenfield HubSpot or Salesforce build, or a rebuild of an existing portal carrying years of technical debt, built around your actual GTM motion rather than the platform’s defaults.

    COMMON TRIGGERS

New platform rollout, inherited a poorly configured portal, low CRM adoption

  • 03. Lifecycle Stage Redesign

Rebuilding your customer journey so that it works for both your customers and your commercial teams. We design these business processes with explicit entry and exit criteria for every stage, and the automation that enforces them. One lifecycle, one source of truth, across every platform your GTM team touches.

    COMMON TRIGGERS

Marketing and Sales disagree on what an MQL is, funnel reporting is unreliable, handoffs keep breaking down

  • 04. Lead Scoring and Routing

A reliable and scalable scoring model that separates fit from intent, plus routing logic wired into your CRM and marketing automation that puts the right lead in front of the right person at the right time. Scored against your ICP definition, not a vendor’s default point values.

    COMMON TRIGGERS

No scoring model in place, SDRs working unqualified leads, ongoing marketing and sales disagreements about lead quality

  • 05. Attribution Rebuild

Multi-touch attribution your CRO will trust and that finance will accept. Built to match your funnel definitions and your reporting infrastructure, not bolted on top of whatever the tool defaults to (*cough HubSpot’s Original Source properties cough*).

    COMMON TRIGGERS

Marketing can’t demonstrate pipeline contribution, three dashboards show three different numbers, board questions about marketing ROI

  • 06. Systems Integration

Connecting your CRM to the rest of your stack: billing systems, data warehouses, CS platforms, and enrichment tools. Clean field mappings, sync rules, and a source-of-truth decision for every record type. Where the warehouse is the better system of record, we’ll tell you that rather than forcing the logic into the CRM.

    COMMON TRIGGERS

NetSuite and HubSpot out of sync, enrichment tools creating duplicates, CS and Sales operating in separate systems with no clean handoff

Every project is different. We’ll scope timelines with you based on your current state, systems, and specific requirements, then define the deliverables and milestones before work begins. Oh, and we won’t charge you an arm and a leg. Just an arm.

BEFORE WE BEGIN

Sometimes the Answer Is “Don’t Migrate”

A CRM migration is one of the most expensive (read: traumatic) projects a GTM team can run, and a meaningful share of the ones we get called into probably shouldn’t have been greenlit.

Migrate when:

Your platform is genuinely the constraint: the data model can’t represent how you sell, the licensing math has stopped working, or an acquisition left you running two systems.

Stay put when:

The real problem is undefined business rules, unenforced process, or reporting nobody trusts. A new platform just resets the interface and keeps the mess.

Most of what you need already exists in your stack or as a connected service. The work is composing it on rules that hold.

Our scoping call ends with a recommendation. Sometimes that recommendation is a lifecycle redesign in the system you already have.

Strategy First. Then We Build.

  • Strategy

    1. Scoping Call(s)

We align on the problem, the definition of done, and the right engagement type. If a project is the right fit, we scope it. If it isn’t, we’ll tell you that too.

  • 2. Discovery and Current-State Review

System access, stakeholder interviews, and documentation review. We want to understand what we’re looking at before we change any of it.

  • 3. CRM Implementation Plan

Before any build begins, we produce the technical and process design: object model, field strategy, business rules, lifecycle definitions, automation logic, and integration mappings. Reviewed and approved before we touch the system.

  • 4. Build and QA

    Hands-on-keyboard execution by senior operators.

  • 5. A Clean Handoff

Documentation, training, and named ownership for every system we touched, so your team can maintain it after we leave.

What Makes All of This Work

  • Senior operators. The people doing the work would be RevOps VPs at another company.

  • AI-augmented delivery. We use AI to move faster and catch more of your data than a manual review can reach. The judgment and the architecture stay human.
